The Operational Checklist: 7 Steps to Minimize Errors When Integrating Arcade and Fitness Machines

If you’re a commercial operator—a bowling alley owner, a family entertainment center manager, or even a hotel putting in a small arcade section—this list is for you. Maybe you’ve just taken delivery of a couple of arcade cabinets or a new rowing machine. Or maybe you’re planning your next order. The goal here is straightforward: avoid the mistakes I’ve already made so you don’t have to waste time or money.

I’m a facilities manager handling equipment orders for venues for about 6 years now. In my first year (2019), I made what I thought was a simple oversight on a 4-cabinet order. That mistake cost us $890 in rework and a 2-week delay (roughly $2,800 in lost revenue for our arcade floor). Since then, I’ve kept a running checklist. This is that checklist, boiled down to 7 steps.

Seriously, don’t skip steps 3 and 5—those are the ones most people forget, and they’ll bite you.

Step 1: The “It’s Alive” Physical Check

When the equipment arrives, the first instinct is to plug it in. Don’t. The first step is a visual and physical inspection.

  1. Check for shipping damage. Look at the corners of the cabinet. Is the box crushed? Is there any obvious dent on the frame? Document it with photos immediately.
  2. Check the manual. This sounds obvious, but I’ve skipped this more than I’d like to admit. Confirm the voltage requirements (110v vs. 220v for some import models) and the recommended ground setup.
  3. Inspect the power cord and plug. A frayed cord or a plug that doesn’t fit your local socket is a red flag. We got a slot machine once that had a European Schuko plug. That was a fun Monday morning.
  4. Check the emergency stop (e-stop) button on fitness equipment. Give it a press. Make sure it’s not stuck or overly loose.

Checkpoint: Before moving to step 2, confirm: cabinet is un-damaged, manual is present, plug fits. If any of these fail, take a photo and contact your supplier before proceeding.

Step 2: Power-On and Baseline Test

Now you can turn it on. But don’t start playing yet. This is a baseline test.

  • Listen for abnormal sounds. A fan that is way louder than expected? A grinding noise from the coin mechanism? That’s a red flag.
  • Check the display. Are there any dead pixels? Is the brightness too low or too high? (Looking back, I should have adjusted screen settings upfront for the first 3 units we received. At the time, I thought they were fine. They weren't—we had to recalibrate them all later. That was a $200 lesson in technician time.)
  • Test the coin slot / card reader. Even if you don’t have a coin system active yet, run a test credit if the machine has a diagnostic mode. This will save you headaches later.

I once ordered 6 rowing machines for a gym upgrade. I checked the power cords, checked the displays, but skipped testing the seat rail slider. After the third rejection in Q1 2024 from customers complaining about a sticky rail, I created our pre-check list for moving parts. Don't be me.

Step 3: Software & Game Verification (Most People Skip This)

This step is super critical for arcade cabinets and is the one I see operators skip. I get why—it’s tempting to just start playing a round of Dance Dance Revolution. But take 10 minutes.

  1. Check the game ROM version. Is it the latest update? Some older cabinets might ship with a buggy initial version. Check the system menu for a version number.
  2. Test all peripherals. If it’s a racing game, test the steering wheel, gas pedal, brake. If it’s a fitness machine, test the resistance levels and the heart rate monitor. If it’s a ticket redemption machine, test the ticket dispenser. Test it with a few tokens of your own before customers do.
  3. Check the high score or settings reset. Some machines reset their settings to defaults if the internal battery is dead. We had a Pump It Up cabinet that kept resetting its volume to zero. Turned out the coin cell battery on the board was flat. Easy fix, but a bad first impression for players.
  4. Test multi-player functionality. If the machine supports 2 players, get a colleague to do a quick test. (After the third late delivery from the same vendor, I was ready to give up on them entirely. What finally helped was building in buffer time rather than trusting their estimates.)

To be fair, this step requires you to have a basic understanding of the machine’s service menu. It’s worth reading the manual (I know, I know) or at least watching a setup video.

Step 4: Network & Connectivity Check

Many modern machines, especially Konami’s fitness equipment (like the running machines) and some newer arcades, connect to a network for updates or to your venue’s management system.

  • Connect it to your network. Test if it can reach the update server. If your venue has a guest Wi-Fi network, don’t put the machines on that—they need a stable, separate network.
  • If it’s a casino-style machine (like a slot machine), does it integrate with your server or player tracking system? We’re not gonna get into the deep tech here, but verify the Synkros or similar system connection works. Send a test signal. I’m not 100% sure, but I think the lead time for getting a dedicated IP address for these machines can be a couple of days.
  • Check the wireless adapter on models that use Wi-Fi. Is it an external USB dongle? Make sure it’s securely plugged in and not blocking the air vent—this was a classic mistake I documented in 2022.

Step 5: The “Human” Check (The One Everyone Forgets)

This is the step I almost always forget when I’m in a hurry. You’ve tested the machine technically. Now test it ergonomically.

  • For fitness equipment: Have the tallest and shortest person on your staff try it out. Adjust the seat, the arm rests, the handles. Check if the screen angle is comfortable for different heights. A rowing machine with a screen that is too low hurts necks. We lost a 3-month membership deal because the demo unit’s screen was bolted at an awkward angle.
  • For arcade cabinets: Check the foot area, the control panel height. Is the stool (if any) at the right height? Is the button layout comfortable for larger hands? (Take this with a grain of salt: some classic cabinets were built for 1990s Japanese kids, not 2025 American adults. It’s a factor to consider for your target audience.)
  • For slot machines: Check the button reach and the seat comfort. Players might sit there for an hour. An uncomfortable seat is a deal-breaker for retention.

I once ordered 10 Nertz card game tables for a senior center. Looked great in the catalog. When they arrived, the table legs were too short for standard chairs. That mistake cost $450 in wasted delivery fees plus the embarrassment of telling the client we had to return them.

Step 6: Documentation & Record Keeping

Once the machine passes tests, document everything.

  • Take a photo of the serial number and the date of installation.
  • Log the firmware/software version.
  • Record the date of the baseline test and any issues found (even if resolved). This creates a maintenance log.
  • Keep the manual in a designated binder or digital folder. (We use a shared Google Drive folder now. Saved us a ton of time when we needed to replace a belt on a leg press machine.)

I’m not 100% sure, but I believe having a detailed log also helps if you need to make a warranty claim later. The vendor for our Synkros system required proof of proper installation before they’d cover a faulty card reader. That was a pain, but my log saved the claim.

Step 7: Staff Training & Go-Live

You’ve done the hard work. Now teach your staff.

  1. Basic functions: How to turn it on/off, how to reset a game, how to clear a coin jam.
  2. What to do if something breaks: Who to call, where the manual is, what the emergency shut-off is.
  3. Customer support: Show them how to help a customer start a game or use the equipment.

Bottom line: a great machine sitting in the corner because no one knows how to reset it is a total waste. Make sure your team knows the basics.

Two Common Mistakes to Avoid

I’ve seen operators (and been guilty of this myself) skip steps because they’re excited or in a rush. Here are the two biggest pitfalls:

1. Forgetting to check the ground/Earth connection. Especially for fitness machines with motors. A floating ground can cause interference or even shock. This was a classic oversight. Looking back, I should have bought a simple outlet tester (they’re like $10). At the time, I thought the building wiring was fine. It wasn’t for one outlet.

2. Using the wrong gauge of extension cord. If you must use one (you shouldn’t for permanent installs), make sure it’s heavy-duty enough. We had an arcade machine that kept tripping the breaker. Turned out the 16-gauge cord on the player 2 side was too thin for the power draw. Super frustrating.

So, there you go. 7 steps. Some boring, some tricky. But if you follow them, you’ll catch 90% of the potential headaches before they become real problems. Seriously, print this out and stick it in your toolbox. It’s saved me a ton of time and about $4,500 in wasted budget over the last 18 months.
